Designing a new international aesthetic congress from the governance up.
How the planning of a new international aesthetic medicine congress and exhibition started with committee structure, compensation and positioning, before the venue and the program.
The situation
The ambition was clear: a new aesthetic medicine congress and exhibition with the scientific quality and commercial scale of the established global meetings, positioned between Europe and the Middle East.
The temptation in projects like this is to start with the visible parts: venue, dates, speakers, branding.
The real constraint
New congresses rarely fail because of the venue. They fail because the people who must commit to them, scientific committee members, faculty, sponsors and exhibitors, have no clear reason or fair structure to commit for more than one edition.
Open questions about committee roles, compensation and profit sharing tend to surface late, when they are hardest to resolve and most damaging to trust.
The decision
Settle governance and the commercial model first. Define who decides what, how committee members are recognized and compensated, and how any surplus is shared, before building the program and approaching sponsors.
What I built
- A committee structure with defined roles for scientific, organizing and advisory members.
- A compensation and profit-sharing policy that is transparent and sustainable across editions.
- Positioning against established congresses: why delegates and sponsors would choose this event.
- A sponsor and exhibitor logic tied to outcomes, and a continuity plan for education and community between editions.
What changed
The project now has a foundation that senior faculty and commercial partners can evaluate on its merits. Hard conversations about roles and money happen at the start, in writing, which protects relationships later.
Apply it yourself
- Are committee roles and decision rights written down?
- Is compensation and any profit sharing transparent and agreed in advance?
- Can you state in one sentence why delegates should choose this event?
- Do sponsors know what results they will be able to report?
- Is there a plan for the months between editions?
A congress is a governance project first. The program is only as strong as the structure behind it.
